  三、堅持安全第一的思想,安全管理和細節服務并重,為營業提供安全運行和服務的保障。

  公(gong)司(si)的消(xiao)防安全工作(zuo)一直是后勤部(bu)(bu)(bu)工作(zuo)的重中之重。xx年,后勤部(bu)(bu)(bu)對保安部(bu)(bu)(bu)提(ti)出(chu)了“完(wan)善基礎、注(zhu)重細節、服(fu)務到(dao)位、保障運(yun)行”的工作(zuo)要求(qiu),進(jin)一步要求(qiu)從保安隊伍建(jian)設、內部(bu)(bu)(bu)管理(li)、對外形象等(deng)方(fang)面提(ti)高公(gong)司(si)安全運(yun)行管理(li)水平。

  1、加強全(quan)(quan)員安全(quan)(quan)教育,提高員工的(de)安全(quan)(quan)意(yi)識。

  員(yuan)工(gong)(gong)是工(gong)(gong)作(zuo)的最終(zhong)執行和落實者(zhe),讓全員(yuan)掌(zhang)握安全知識,提高安全意(yi)識是公(gong)司整(zheng)體安全運行的保障。

  為(wei)此,xx年,后勤部進一(yi)步(bu)加強了對(dui)員工(gong)安(an)全知(zhi)識的培訓(xun),主要從以下主要環節入手:

  一是把好入職上崗(gang)關,協調人力資(zi)源部在新(xin)員工入職培訓時,增加安(an)全(quan)知識內容的(de)培訓,使(shi)新(xin)員工上崗(gang)前了解掌握基本的(de)安(an)全(quan)知識;

  二(er)是加(jia)強員(yuan)工(gong)工(gong)作(zuo)過(guo)程中(zhong)的(de)消防知(zhi)識(shi)抽(chou)查,在其他部(bu)門的(de)配(pei)合下,截止日前,保(bao)安部(bu)xx年共抽(chou)查員(yuan)工(gong)安全(quan)知(zhi)識(shi)掌(zhang)握(wo)情(qing)況100余(yu)次,抽(chou)查人數近xx人次,進一步增進了員(yuan)工(gong)了解掌(zhang)握(wo)安全(quan)知(zhi)識(shi)。

  三是加強消(xiao)防安全(quan)演(yan)練(lian),xx年,長(chang)沈兩店(dian)每周均(jun)進行兩次消(xiao)防疏散演(yan)練(lian),在(zai)演(yan)練(lian)前進行消(xiao)防知識(shi)講解,將消(xiao)防管理工作貫穿于員工工作過程中。

  2、加強消防系統(tong)的運(yun)行(xing)維護,保證系統(tong)穩定運(yun)行(xing)。

  消防(fang)自(zi)動控制系(xi)統是(shi)消防(fang)安全(quan)技(ji)術防(fang)范的基本保證(zheng)。后勤部進一步加強消防(fang)系(xi)統的維(wei)(wei)修維(wei)(wei)護工作(zuo),要求(qiu)系(xi)統問(wen)題維(wei)(wei)修不過夜,保證(zheng)了消防(fang)系(xi)統的穩定(ding)運行。

  在(zai)具體工作中,后勤部強化以下三方面的(de)工作:

  一是消防設(she)施(shi)設(she)備(bei)保(bao)(bao)養(yang)的(de)標(biao)準(zhun)化。針對各類消防設(she)施(shi)設(she)備(bei),在年初確定(ding)保(bao)(bao)養(yang)標(biao)準(zhun)和保(bao)(bao)養(yang)檢測(ce)周期(qi),同時加強問題的(de)整改跟蹤和驗收(shou)檢查,確保(bao)(bao)所(suo)有設(she)施(shi)設(she)備(bei)處于良(liang)好(hao)狀態;

  二是對(dui)可移動消防設備(bei)進行特殊資產管理,保證“可使用、不遺(yi)失”的管理要(yao)求;

  三是完(wan)善報(bao)修流程,實(shi)行維護和(he)監督分開,促(cu)進整改跟蹤,長沈兩店(dian)截止日前先后發生20次(ci)消防報(bao)警故障,均(jun)在規定(ding)時(shi)間內得到解決。

  3、加強安(an)全檢查,及時消除事故隱(yin)患(huan)。

  后勤部(bu)(bu)每年(nian)要(yao)求組(zu)織4次專項(xiang)(xiang)安(an)全(quan)(quan)隱(yin)患(huan)(huan)檢(jian)查(cha)(cha)(cha)(cha),通過已完成的(de)(de)(de)三次安(an)全(quan)(quan)檢(jian)查(cha)(cha)(cha)(cha),長(chang)沈兩(liang)店共發(fa)現安(an)全(quan)(quan)隱(yin)患(huan)(huan)達460項(xiang)(xiang),其(qi)中長(chang)春店311項(xiang)(xiang),沈陽店149項(xiang)(xiang),所(suo)有的(de)(de)(de)問題(ti)均已在規定期限內整改完畢;在落實(shi)(shi)部(bu)(bu)門安(an)全(quan)(quan)檢(jian)查(cha)(cha)(cha)(cha)的(de)(de)(de)同時,日(ri)常的(de)(de)(de)巡視檢(jian)查(cha)(cha)(cha)(cha)也是非常重(zhong)(zhong)(zhong)要(yao)的(de)(de)(de)工作內容(rong),后勤部(bu)(bu)xx年(nian)對(dui)安(an)全(quan)(quan)檢(jian)查(cha)(cha)(cha)(cha)項(xiang)(xiang)目進行(xing)(xing)了(le)(le)分(fen)類,根(gen)據工作重(zhong)(zhong)(zhong)點不同,實(shi)(shi)行(xing)(xing)日(ri)檢(jian)、周(zhou)檢(jian)、月檢(jian)、隨機檢(jian)查(cha)(cha)(cha)(cha)等(deng)不同的(de)(de)(de)檢(jian)查(cha)(cha)(cha)(cha)類別(bie),使工作檢(jian)查(cha)(cha)(cha)(cha)的(de)(de)(de)針對(dui)性更(geng)強;對(dui)于重(zhong)(zhong)(zhong)點部(bu)(bu)位的(de)(de)(de)消(xiao)防安(an)全(quan)(quan)工作,實(shi)(shi)行(xing)(xing)專人盯防,最大強度的(de)(de)(de)避免了(le)(le)安(an)全(quan)(quan)事故(gu)的(de)(de)(de)發(fa)生。通過一年(nian)的(de)(de)(de)努力(li),xx年(nian)全(quan)(quan)年(nian)長(chang)沈兩(liang)店均未發(fa)生火(huo)險事故(gu),保證(zheng)了(le)(le)商(shang)場的(de)(de)(de)安(an)全(quan)(quan)運(yun)行(xing)(xing)。

  4、強化治(zhi)安綜合治(zhi)理,為營業創(chuang)造有利的服務環境。

  在重(zhong)視消防安全管理(li)的同時,后勤部(bu)也加強了公司內部(bu)安全治理(li)工(gong)作。xx年(nian),在治安工(gong)作中,后勤部(bu)主(zhu)要從(cong)以下三方面入手:

  一(yi)是加強(qiang)與營業部門(men)協調,打擊盜竊商(shang)品的行為及協助處(chu)理(li)顧客(ke)糾紛,截止日(ri)前,長沈兩店共接警155次(ci),直接抓(zhua)獲到商(shang)場的各類犯罪嫌疑(yi)人(ren)(ren)20人(ren)(ren)次(ci),受到顧客(ke)和供應商(shang)的好評,全年保安部20人(ren)(ren)次(ci)受到集團的表彰獎(jiang)勵。

  二是與收(shou)銀等部門協調,打擊“倒卡(ka)“行(xing)為,截止日前,后(hou)勤部采取直接盯防等方式確認并采取措施(shi)處理倒卡(ka)人員9人次(ci),基本杜絕了倒卡(ka)人員在我商場內公開從事倒卡(ka)活動。

  四、重視員工持續培訓工作,努力提高后勤員工的整體素質,加強后勤員工隊伍建設。

  針對(dui)后(hou)勤部(bu)員(yuan)工結構(gou)中(zhong)基層服(fu)務人(ren)員(yuan)偏多,整(zheng)體文(wen)化素質偏低的(de)實際(ji)狀況,xx年,后(hou)勤部(bu)有針對(dui)性(xing)的(de)開展員(yuan)工培訓工作,從提升員(yuan)工崗位勝任(ren)能(neng)力入手,加強員(yuan)工的(de)服(fu)務意(yi)(yi)識,流程意(yi)(yi)識,團隊意(yi)(yi)識,形象(xiang)意(yi)(yi)識,在整(zheng)體打造適應公司發展的(de)后(hou)勤服(fu)務團隊。

  1、加大崗位訓練力度,尤其是各(ge)種緊急(ji)情(qing)況的(de)處理(li)的(de)'演練。

  xx年(nian),后勤部(bu)在每周兩次消防疏散演(yan)練(lian)(lian)(lian)的(de)基礎上,將日(ri)常的(de)員工(gong)崗位訓(xun)練(lian)(lian)(lian)擴大到停電、停水、特殊(shu)天氣、跑水、設備停運、重大治安事(shi)件(jian)處理等多方面(mian)。每月(yue)都進行(xing)就循環演(yan)練(lian)(lian)(lian)。在演(yan)練(lian)(lian)(lian)過(guo)程中(zhong),強調各(ge)部(bu)門(men)各(ge)崗位的(de)相(xiang)互協調配合。同時,通過(guo)每次演(yan)練(lian)(lian)(lian)調整工(gong)作標準(zhun),及(ji)時發現問(wen)題,提升了員工(gong)處理緊(jin)(jin)急情況的(de)能力;xx年(nian)后勤部(bu)長(chang)沈(shen)兩店先后進行(xing)各(ge)類緊(jin)(jin)急情況演(yan)練(lian)(lian)(lian)70余次,每次演(yan)練(lian)(lian)(lian)場(chang)形成(cheng)演(yan)練(lian)(lian)(lian)報告,對演(yan)練(lian)(lian)(lian)實(shi)際情況進行(xing)分析,總結經驗和不(bu)足,從而也提升了員工(gong)配合協調處理工(gong)作的(de)能力。

  3、強化員工的禮(li)貌禮(li)儀考核,提升員工對外形象。

  后勤部從以下幾方(fang)面加(jia)強了(le)后勤員工禮(li)(li)貌禮(li)(li)儀(yi)工作:

  一是從坐、立、行(xing)等基礎方面規范員工行(xing)為,檢(jian)查督促(cu)員工養成良好(hao)的習慣(guan);

  二是從著(zhu)裝(zhuang)儀表上加強(qiang)日常檢查監督(du),強(qiang)調(diao)崗(gang)前正容。工人在(zai)(zai)完(wan)成工作任務后(hou)迅速更換臟的工裝(zhuang),確保在(zai)(zai)新工作任務時干凈著(zhu)裝(zhuang);

  三是加強特殊(shu)員工的日常(chang)崗位訓練(lian),保安(an)部(bu)每(mei)天早(zao)上長期(qi)堅持進行員工隊列訓練(lian),使(shi)保安(an)員形成了較好的行為習慣(guan)。

  4、細化工(gong)作標準,推行員(yuan)工(gong)崗(gang)位工(gong)作量化考核工(gong)作。

  為了使(shi)員(yuan)工(gong)(gong)進(jin)一(yi)步對自(zi)己的(de)工(gong)(gong)作(zuo)職責更加清晰。后(hou)(hou)勤部在(zai)準(zhun)確規定各(ge)崗位(wei)工(gong)(gong)作(zuo)職責的(de)基礎,對崗位(wei)實際工(gong)(gong)作(zuo)內(nei)容進(jin)一(yi)步細化(hua),確定工(gong)(gong)作(zuo)每個環節和內(nei)容的(de)細化(hua)工(gong)(gong)作(zuo)標(biao)準(zhun),形(xing)成崗位(wei)工(gong)(gong)作(zuo)量化(hua)考核表。日前,后(hou)(hou)勤部從經理到(dao)一(yi)般員(yuan)工(gong)(gong)均完成了崗位(wei)工(gong)(gong)作(zuo)量化(hua)考核表的(de)制定,使(shi)員(yuan)工(gong)(gong)工(gong)(gong)作(zuo)考核有據可依,基本(ben)達(da)到(dao)“細化(hua)、量化(hua)、清晰化(hua)“的(de)管理目(mu)標(biao)。

  五、做好內部服務,履行后勤保障職能,為員工創造良好的工作環境。

  后勤部在做好營業運行服(fu)務的(de)同時,按照集團提倡員(yuan)工(gong)員(yuan)工(gong)之間及(ji)部門之間服(fu)務的(de)理念,努力做好對內的(de)服(fu)務,積極(ji)發揮后勤保(bao)障功能,為員(yuan)工(gong)在公(gong)司工(gong)作創(chuang)造良好的(de)工(gong)作環境。

  1、把好員工餐(can)廳質量關,提高員工滿意度(du)。

  更衣(yi)室每天都有幾千人上下班在(zai)此更衣(yi),安全、衛(wei)生問題(ti)是更衣(yi)室管理面(mian)臨的(de)難題(ti),以前也(ye)不時(shi)出現(xian)物品失竊(qie)的(de)事件。

  為此,xx年(nian)后勤部門(men)組織開(kai)會(hui)研究更(geng)衣(yi)室(shi)管(guan)理問題,對更(geng)衣(yi)室(shi)管(guan)理工作提出新的標(biao)準:

  一是理(li)順更(geng)衣室(shi)進出的流(liu)程,加強(qiang)安全管(guan)理(li);

  二是實行更衣室集中時(shi)段開放制,既(ji)方便員工又(you)便于管理;

  三是加強對(dui)臨時進出更(geng)衣室員工的服(fu)務,通(tong)過以(yi)上(shang)措(cuo)施,使更(geng)衣室的安(an)(an)全問(wen)題(ti)得到(dao)了控制,xx年基(ji)本(ben)未發生(sheng)(sheng)更(geng)衣安(an)(an)全事(shi)故。在更(geng)衣室衛(wei)生(sheng)(sheng)方面,后勤部(bu)做到(dao)及時打掃(sao),每天(tian)檢查(cha),保(bao)證(zheng)更(geng)衣室始終(zhong)保(bao)持衛(wei)生(sheng)(sheng)干(gan)凈的狀態。

  3、主(zhu)動為營業(ye)部門服務,滿足員工的(de)服務要求。

  七、總結項目籌建經驗,組織人力資源,積極籌備哈爾濱新項目。

  xx年,哈(ha)爾濱項目進入(ru)了籌備的關(guan)鍵時期,針對項目工(gong)(gong)程全面啟動(dong)的實際情(qing)況,后(hou)(hou)勤部(bu)挑選人員組成(cheng)前期籌備組進駐哈(ha)爾濱,使后(hou)(hou)勤管(guan)理工(gong)(gong)作(zuo)在(zai)工(gong)(gong)程建設期間提前介入(ru),為后(hou)(hou)續物業管(guan)理打下(xia)良好(hao)的基礎。

  1、總結(jie)沈陽籌建(jian)的(de)經驗教(jiao)訓(xun),規避籌建(jian)過(guo)程中的(de)管理(li)問題。

  為避免(mian)籌備(bei)過程(cheng)中出現的(de)問(wen)(wen)題(ti),后(hou)(hou)勤籌備(bei)組首先(xian)了解(jie)了沈(shen)陽店(dian)籌建期間在(zai)各(ge)個(ge)時間和環節工作出現了哪些非預期的(de)情況(kuang)和管理問(wen)(wen)題(ti),結合哈爾濱的(de)實(shi)際情況(kuang)逐項分析,采取(qu)(qu)相應措施以避免(mian)問(wen)(wen)題(ti)在(zai)哈爾濱項目(mu)上重復(fu)發(fa)生;其次,安排工程(cheng)籌建主要跟進人員(yuan)加強與長(chang)沈(shen)兩(liang)門(men)店(dian)的(de)溝(gou)通,了解(jie)長(chang)沈(shen)兩(liang)店(dian)后(hou)(hou)勤管理的(de)運行狀況(kuang),吸(xi)取(qu)(qu)好的(de)經驗(yan),想辦法在(zai)現階段解(jie)決問(wen)(wen)題(ti)和不足。

  2、搭建人員架構(gou),充分跟進現(xian)場。

  為在施工期間了解各(ge)(ge)系(xi)統(tong)的實(shi)際情(qing)況、監(jian)督工程(cheng)質量和進(jin)度,后勤部哈爾(er)濱籌建組(zu)根據(ju)工程(cheng)進(jin)展情(qing)況,分批次提出人力資源需(xu)求計(ji)劃(hua),截止日前(qian),電氣(qi)、暖(nuan)通、設備各(ge)(ge)系(xi)統(tong)均已(yi)完(wan)成部分技(ji)術工人的招聘(pin),分系(xi)統(tong)跟進(jin)工程(cheng)項目,確(que)保工地現場問題及(ji)時發現及(ji)反饋。日前(qian),后勤籌備組(zu)現場已(yi)達20人,確(que)保了工程(cheng)各(ge)(ge)部位施工的全面介入(ru)。

  今年哈(ha)爾濱籌建以來,為保證項目(mu)的(de)順(shun)利推進(jin),以施工(gong)(gong)方(fang)為主一直積極辦理各(ge)(ge)項項目(mu)審批手續(xu),在此過程(cheng)中,工(gong)(gong)程(cheng)籌建處指(zhi)定專人配合(he),在圖紙校改、相關數據信息資料提供方(fang)面給(gei)予協助,同時,積極協調解決項目(mu)審批手續(xu)辦理人員交(jiao)通費用等方(fang)面問題,推進(jin)了各(ge)(ge)項工(gong)(gong)作(zuo)的(de)進(jin)程(cheng)。

  4、強化(hua)內業管(guan)理工作,加強文(wen)件資料的整理歸檔,為后(hou)續物(wu)業管(guan)理積累基(ji)礎信息。

  自哈爾濱項目籌(chou)建以(yi)來(lai),已形成大量設(she)(she)計圖(tu)紙(zhi)、工程合同及各(ge)類(lei)商務信(xin)息文(wen)件(jian)(jian)。為(wei)加強文(wen)件(jian)(jian)資(zi)料管(guan)理,今年后勤部(bu)招聘了(le)檔案管(guan)理員(yuan),對所有信(xin)息資(zi)料文(wen)件(jian)(jian)進(jin)(jin)行重新梳理歸檔,確保文(wen)件(jian)(jian)不流失。同時,根據(ju)工程部(bu)分(fen)設(she)(she)備(bei)已進(jin)(jin)場的現狀,在設(she)(she)備(bei)進(jin)(jin)場開箱時,已對設(she)(she)備(bei)型號、數量、相關技術參數、設(she)(she)備(bei)隨(sui)機(ji)工具等進(jin)(jin)行了(le)填表(biao)登記,同時將設(she)(she)備(bei)隨(sui)機(ji)的合格證、檢測報告、相關隨(sui)機(ji)文(wen)件(jian)(jian)、圖(tu)紙(zhi)的原件(jian)(jian)或復印件(jian)(jian)及時收回歸檔,為(wei)日后管(guan)理積累檔案信(xin)息。

  八、工作中的問題與xx年的工作重點。

  后(hou)勤(qin)部(bu)在xx年工(gong)作中(zhong)基(ji)本已(yi)完成(cheng)了(le)后(hou)勤(qin)保(bao)障(zhang)的(de)任務,履行了(le)相應職能,通過努力部(bu)分內部(bu)管理工(gong)作得(de)到加強(qiang)和(he)提升。但工(gong)作中(zhong)暴露(lu)出的(de)問題和(he)不足(zu)仍不可忽視,也需(xu)要今后(hou)工(gong)作中(zhong)進一步加以完善和(he)改進。

  1、工作(zuo)落(luo)實不(bu)徹(che)底(di),導致工作(zuo)細節出現紕漏(lou)。表現在工作(zuo)跟進仍(reng)然(ran)不(bu)夠,員工接受工作(zuo)和領導安排(pai)工不(bu)清晰;工作(zuo)范圍有遺漏(lou)。雖(sui)然(ran)部內(nei)的要求傳(chuan)達(da)下去了,但在抽查過程(cheng)中仍(reng)然(ran)能發現問題。

  2、基層(ceng)主管的組織管理(li)能力偏弱(ruo),基層(ceng)主管的文化程(cheng)度(du)偏低,管理(li)經驗不足,導致工作組織沒(mei)有章法,內(nei)部(bu)還在管理(li)混亂或水平偏低的情況。

  3、工作效率低,落(luo)實工作不及時。員工工作落(luo)實還依賴上級的檢查和監(jian)督,導致不應出(chu)現(xian)的問(wen)題出(chu)現(xian)。如:長春店噴(pen)淋爆裂問(wen)題的重復出(chu)現(xian)。

  4、服(fu)(fu)務能力(li)欠缺,存在想(xiang)服(fu)(fu)務但(dan)缺乏(fa)服(fu)(fu)務技巧(qiao)和服(fu)(fu)務手段的情況,沒有養成良(liang)好的服(fu)(fu)務習慣,對(dui)其他部門(men)的工作不了(le)解也(ye)是后勤服(fu)(fu)務針對(dui)性不強的主要(yao)原因(yin)。

  5、對采購(gou)產品質量缺(que)少有效的跟蹤(zong)和滿意度了解(jie),往(wang)(wang)往(wang)(wang)出現問題后才暴露采購(gou)產品質量缺(que)陷,也反(fan)映了后勤服(fu)務的主(zhu)動性不足。

  6、與其他部門還不(bu)能做到無縫溝通(tong),存在“上邊(bian)熱,下邊(bian)冷“的情況,基(ji)礎員工基(ji)本不(bu)溝通(tong)或溝通(tong)不(bu)力(li),導致工作執行的不(bu)協調。
