  4、xxxx年9月(yue),學會(hui)副(fu)秘書長、學委會(hui)成員何如樸(pu)代表甘肅省(sheng)土木建(jian)筑(zhu)學會(hui)出席了在(zai)西(xi)安舉辦的第二屆中國(guo)中西(xi)部地區土木建(jian)筑(zhu)學會(hui)年會(hui)。年會(hui)主題(ti)(ti)是(shi)“文明施工——工程建(jian)設永恒的主題(ti)(ti)”。甘肅省(sheng)建(jian)設投資(控股)集團總公(gong)司科技質量處副(fu)處長陳志亮、七(qi)建(jian)公(gong)司總工程師馬岷成參(can)加(jia)會(hui)議。

  一、工(gong)(gong)(gong)程質(zhi)量(liang)管理:積極對施(shi)(shi)工(gong)(gong)(gong)現(xian)場進(jin)行巡查、督促、檢(jian)查施(shi)(shi)工(gong)(gong)(gong)區域的施(shi)(shi)工(gong)(gong)(gong)質(zhi)量(liang),對發現(xian)的施(shi)(shi)工(gong)(gong)(gong)質(zhi)量(liang)問題及時(shi)反饋給(gei)部門領(ling)導,對各施(shi)(shi)工(gong)(gong)(gong)階段容易(yi)出現(xian)的質(zhi)量(liang)隱患(huan),通知(zhi)施(shi)(shi)工(gong)(gong)(gong)單位(wei)進(jin)行預防,確(que)保(bao)施(shi)(shi)工(gong)(gong)(gong)質(zhi)量(liang)

  二、工(gong)程進(jin)度管理:將(jiang)施(shi)(shi)工(gong)單(dan)位報送的周進(jin)度計(ji)(ji)劃,與實際進(jin)度計(ji)(ji)劃進(jin)行對比, 要求(qiu)施(shi)(shi)工(gong)單(dan)位對滯后的原因進(jin)行分析,將(jiang)發(fa)現的問題及(ji)時(shi)(shi)反饋,便于施(shi)(shi)工(gong)單(dan)位調(diao)整后期的施(shi)(shi)工(gong)計(ji)(ji)劃,及(ji)時(shi)(shi)增加人(ren)力物力,加快(kuai)施(shi)(shi)工(gong)進(jin)度。

  三、施(shi)工(gong)安(an)全(quan)管理:積(ji)極加強對施(shi)工(gong)現場進(jin)行(xing)巡查(cha),對現場有安(an)全(quan)隱患的(de)地方及(ji)時通(tong)知施(shi)工(gong)單(dan)位采(cai)取防護措(cuo)施(shi),正在施(shi)工(gong)但存在安(an)全(quan)隱患的(de)地方要求整改(gai),安(an)全(quan)隱患未消除之前不(bu)允許進(jin)行(xing)下道工(gong)序的(de)施(shi)工(gong),確保施(shi)工(gong)安(an)全(quan)。

  四、現場材(cai)料(liao)的檢(jian)查(cha)工(gong)(gong)作(zuo):對施(shi)工(gong)(gong)現場材(cai)料(liao)進(jin)行檢(jian)查(cha),、取樣(yang)、送(song)檢(jian),對沒有送(song)檢(jian),送(song)檢(jian)不合格的材(cai)料(liao)堅決不允許使用,從而保證施(shi)工(gong)(gong)材(cai)料(liao)不影響施(shi)工(gong)(gong)質(zhi)量。

  五、工(gong)(gong)程(cheng)量核(he)(he)對:參與現(xian)場(chang)實際工(gong)(gong)程(cheng)量、現(xian)場(chang)簽證工(gong)(gong)程(cheng)量的核(he)(he)對工(gong)(gong)作,嚴格按場(chang)地(di)實測,合(he)同約(yue)定對施(shi)工(gong)(gong)單位進(jin)行已發(fa)生工(gong)(gong)程(cheng)量進(jin)行核(he)(he)實、驗(yan)收。

  六、工(gong)程資(zi)料管(guan)理(li):日(ri)常工(gong)作往來中,對(dui)施(shi)工(gong)單(dan)(dan)位簽字不全,內容有誤的材料做退回處理(li)。及時下(xia)發工(gong)程聯系單(dan)(dan),并(bing)完善(shan)資(zi)料。每周現(xian)場拍照,記錄現(xian)場發生(sheng)的'情況。

  一、20xx年終總結

  (2)組織(zhi)施(shi)工(gong)、監(jian)理(li)、設計進行圖(tu)紙(zhi)(zhi)會審(shen),設計交底,并溝通、聯(lian)系各方確定圖(tu)紙(zhi)(zhi)會審(shen)記錄內容,簽字蓋章完善手續,及(ji)時下發各施(shi)工(gong)、監(jian)理(li)單(dan)位(wei)。

  (3)溝通(tong)、協調兩家設(she)計單(dan)位,督促完成運河名郡項目室外管網綜合設(she)計。

  (4)整理(li)、完善(shan)運河名郡項目建筑做(zuo)法統一(yi)說明,并(bing)簽字(zi)蓋章(zhang)完善(shan)手續,及時下(xia)發(fa)各(ge)施工、監(jian)理(li)、跟(gen)蹤審計單位(wei)。

  (5)溝通、協調(diao)、處理施工中的圖紙問(wen)題(ti)。

  (6)審核施工(gong)單位聊(liao)城九洲(zhou)施工(gong)組織設計(ji)。

  2、招投標管理方(fang)面

  (1)起草、整理(li)、完(wan)善(shan)運河名(ming)郡項目(mu)(mu)監理(li)、施(shi)工(gong)(gong)總包招標(biao)工(gong)(gong)作(zuo)實施(shi)方案(an),推進(jin)完(wan)成(cheng)項目(mu)(mu)監理(li)單位、施(shi)工(gong)(gong)單位招標(biao)。

  (2)編制、整理、完(wan)善運河(he)名郡項目施工總包合同內容(rong)初(chu)稿。

  3、施(shi)工現(xian)場管理方面(mian)

  (1)開工(gong)前準備

  督促、協(xie)調聊城九(jiu)洲完成安監、質監報建手(shou)續(xu)資(zi)料;協(xie)調、推進完成施(shi)(shi)工(gong)臨時用水、用電接入(ru),臨時道路(lu)的(de)修建,原(yuan)有圍(wei)擋(dang)(dang)拆(chai)除(chu),新圍(wei)擋(dang)(dang)、大門及臨時辦公設施(shi)(shi)的(de)搭建;組織規劃(hua)進行現(xian)場(chang)坐標(biao)控(kong)制(zhi)點、基(ji)準點交底,安排施(shi)(shi)工(gong)技術人員做好標(biao)識、保護(hu)。壓(ya)實施(shi)(shi)工(gong)現(xian)場(chang)開工(gong)前的(de).各項準備。

  (2)安全(quan)文明施工(gong)管理

  (3)質量管理

  根據本(ben)項目優良工(gong)程質(zhi)(zhi)量(liang)(liang)(liang)目標(biao),嚴格(ge)督促要求施(shi)(shi)工(gong)單位健全質(zhi)(zhi)量(liang)(liang)(liang)管理(li)(li)體系,落(luo)實方案(an)先(xian)行(xing)、樣板(ban)引路(lu),技術交(jiao)底;對進(jin)(jin)(jin)場(chang)的每批材料與監(jian)理(li)(li)共同(tong)進(jin)(jin)(jin)行(xing)驗收(shou),嚴把(ba)工(gong)程材料質(zhi)(zhi)量(liang)(liang)(liang)關;進(jin)(jin)(jin)行(xing)墊層、防(fang)水、模板(ban)、鋼筋(jin)、混凝土、砌體各分項隱蔽工(gong)程嚴格(ge)驗收(shou),發現(xian)問題及(ji)時督促施(shi)(shi)工(gong)單位積極整改落(luo)實,嚴把(ba)施(shi)(shi)工(gong)過程質(zhi)(zhi)量(liang)(liang)(liang);進(jin)(jin)(jin)行(xing)日常工(gong)程質(zhi)(zhi)量(liang)(liang)(liang)檢查(cha),發現(xian)質(zhi)(zhi)量(liang)(liang)(liang)缺陷,及(ji)時與施(shi)(shi)工(gong)、監(jian)理(li)(li)溝通,研(yan)究確定整改方案(an)報領導(dao)審批后(hou)實施(shi)(shi)。組織施(shi)(shi)工(gong)、監(jian)理(li)(li)、勘(kan)察(cha)、設計、質(zhi)(zhi)監(jian)站完(wan)成3#、4#基槽、基礎(chu)驗收(shou),完(wan)成15#基槽、基礎(chu)、主體驗收(shou),完(wan)成3#、4#、15#規劃驗線。

  (4)進度管理

  根據項目工(gong)(gong)(gong)(gong)期目標,積極溝通(tong)、協(xie)調、督促施工(gong)(gong)(gong)(gong)單(dan)位(wei)充分調度各(ge)種資源,從人、材、物、法、環五個方(fang)面,嚴格要求施工(gong)(gong)(gong)(gong)單(dan)位(wei)想方(fang)設法,加大投(tou)入,在(zai)保(bao)證安(an)全質量前(qian)提下,在(zai)有(you)限時間內,科學組織,加快施工(gong)(gong)(gong)(gong)進(jin)度;積極溝通(tong)施工(gong)(gong)(gong)(gong)單(dan)位(wei)確保(bao)各(ge)勞務班組有(you)機配合、各(ge)工(gong)(gong)(gong)(gong)序有(you)序銜接、各(ge)機械設備正(zheng)常運轉,有(you)效搶趕工(gong)(gong)(gong)(gong)期進(jin)度。目前(qian),二標未完(wan)成主體結構封頂計劃,3#、4#一次現(xian)澆結構完(wan)成16層,二次結構均完(wan)成至9層,15#全面完(wan)成施工(gong)(gong)(gong)(gong),并(bing)交與售樓處使用。

  二、20xx年度計劃

  1、安(an)全文明方(fang)面

  (1)繼(ji)續督促(cu)施工單位做好各(ge)項(xiang)安全防(fang)護設施、揚塵防(fang)治(zhi)設施,保障項(xiang)目正常(chang)生產。

  (2)加大(da)安(an)全檢查力度(du),及時(shi)發現安(an)全隱患,嚴格督促(cu)施工單位落(luo)實整改(gai)。

  2、質量(liang)管(guan)理方(fang)面

  (1)督促要求施(shi)工(gong)(gong)單位執行住宅各裝(zhuang)飾裝(zhuang)修(xiu)工(gong)(gong)程(cheng)質量(liang)標準,嚴格(ge)把關每道(dao)工(gong)(gong)序施(shi)工(gong)(gong)質量(liang),確(que)保實體工(gong)(gong)程(cheng)質量(liang)統(tong)一。

  (2)嚴格分戶驗收組(zu)織、實(shi)施,確保項目建(jian)設標準落到(dao)實(shi)處,效果真(zhen)實(shi)統一。

  3、進(jin)度管理方面

  (1)繼續積(ji)極推進施工(gong)單位(wei)盡快完成3#、4#主體結構施工(gong),為(wei)后期(qi)裝(zhuang)飾裝(zhuang)修工(gong)程施工(gong)創造工(gong)作面。

  (2)有序展開(kai)裝飾裝修工(gong)程施(shi)工(gong),督促施(shi)工(gong)單(dan)位科學組織,進行(xing)工(gong)序穿插(cha)施(shi)工(gong),以節約工(gong)期。

  (3)積極協調車(che)庫的土方開挖、基(ji)礎、主(zhu)體施工、安裝及室(shi)外土方回填。

  (4)積極推進室外管(guan)網及(ji)市政(zheng)、園林景觀施工,確(que)保20xx年項(xiang)目(mu)(mu)目(mu)(mu)標的實現。

現場施工管理工作總結6

  在此辭舊迎新之時,總結(jie)過去一年(nian)的工作,有進(jin)步、有收獲、有成績,同(tong)時也存(cun)在著不足(zu)……

  一、整體工作狀態

  (一)上(shang)半(ban)年的工作——緊張而忙綠

  由于公司剛成立不(bu)久(jiu)、人員配備不(bu)足, 20xx年年底(di)有(you)多個(ge)項目同(tong)時(shi)開(kai)工(gong)的(de)(de)(de)情況下(xia),上半(ban)年我同(tong)時(shi)負責安(an)徽拓(tuo)山重工(gong)機械(xie)有(you)限(xian)公司綜合(he)樓工(gong)程、安(an)徽馬(ma)氏(shi)鑄造設備制造有(you)限(xian)公司的(de)(de)(de)廠(chang)區工(gong)程、安(an)徽美諾華藥物(wu)化(hua)學有(you)限(xian)公司8#車間工(gong)程的(de)(de)(de)現場管(guan)(guan)理(li)和資料的(de)(de)(de)收集、整理(li)工(gong)作(zuo),由于三個(ge)工(gong)程的(de)(de)(de)開(kai)工(gong)時(shi)間相對集中,同(tong)時(shi)進行主體施工(gong),因而(er)(er)顯得緊張(zhang)而(er)(er)忙(mang)碌(liu),只好(hao)白天進行現場管(guan)(guan)理(li),晚上加班整理(li)資料。盡管(guan)(guan)如(ru)此,仍出(chu)現過幾個(ge)工(gong)地(di)同(tong)時(shi)有(you)事情要處理(li),因不(bu)能同(tong)時(shi)到場而(er)(er)被抱怨的(de)(de)(de)情況。

  (二(er))下(xia)半年的(de)工作——相對(dui)輕松

  下半年,美(mei)諾華(hua)、馬(ma)氏(shi)鑄造、拓(tuo)山重工(gong)(gong)(gong)和蘇村幼兒(er)園相繼進行竣工(gong)(gong)(gong)驗收,此外兩名(ming)實(shi)習生(sheng)也可(ke)以(yi)幫我分(fen)擔(dan)一部分(fen)工(gong)(gong)(gong)作,因(yin)而下半年的工(gong)(gong)(gong)作相對輕松起來(lai)。

  二、崗位職責的履行

  1。全面負責工地施(shi)工的組織、協調和(he)指(zhi)揮工作(zuo)

  每個項(xiang)目(mu)(mu)部成立后,我均在第一時間協助項(xiang)目(mu)(mu)經理(li)進行(xing)現(xian)(xian)場查驗,繪(hui)制(zhi)施(shi)工(gong)現(xian)(xian)場平面(mian)布置(zhi)圖,合(he)理(li)規(gui)劃施(shi)工(gong)道(dao)路(lu)、料場、施(shi)工(gong)機(ji)具(ju)及臨(lin)時設(she)施(shi)的位置(zhi),配合(he)公(gong)司安全科指導現(xian)(xian)場臨(lin)時用(yong)電的設(she)置(zhi),幾個項(xiang)目(mu)(mu)基本上一次(ci)性滿足施(shi)工(gong)規(gui)范和安全驗收標準。

  在項目實(shi)(shi)施(shi)期間,我在接到公(gong)司及(ji)各級(ji)領導(dao)部(bu)門的(de)(de)指示后均(jun)做到了(le)及(ji)時向下傳達(da)和實(shi)(shi)施(shi),并及(ji)時反(fan)饋實(shi)(shi)施(shi)情況。在工作中多次協調與(yu)建設(she)單(dan)位、監理單(dan)位之間以及(ji)項目部(bu)與(yu)班組之間的(de)(de)關(guan)系,避免分歧(qi)和矛盾的(de)(de)發生。

  一年來,各項目部工作的開(kai)展(zhan)均算順利,施工生產得到健康、有(you)序的進(jin)行。

  2。技術指導工作

  (1)工程開工前(qian)認真研(yan)究圖(tu)(tu)紙,并匯總監理及各班組發(fa)現(xian)的各種問題,及時在圖(tu)(tu)紙會審中(zhong)一(yi)一(yi)解決。

  (2)每個工序開(kai)工前及時(shi)對(dui)班組負責(ze)人進行(xing)技術交底(di),關(guan)鍵部位的施工堅持(chi)旁(pang)站,發現問題時(shi)及時(shi)給予解決。

  (3)在施(shi)工過程中發(fa)現(xian)圖(tu)紙(zhi)設計存(cun)在問題(ti)或(huo)存(cun)在施(shi)工難度大的,積極尋(xun)找(zhao)解決方案(an),并與現(xian)場(chang)監(jian)理及設計人(ren)員(yuan)溝(gou)通,確(que)保(bao)施(shi)工順利進行。

  3。質量控制

  (1)嚴格控制進場材料的(de)質量,包括核(he)對質保資料,檢查材料外觀(guan),并及時送樣檢測(ce),杜(du)絕不合(he)格材料在工程中使用(yong)。

  (2)施工規范及質量要求(qiu)均及時的(de)向班組負責人進行交底(di),并檢查其執行

  情況(kuang),增加檢查頻率及(ji)力(li)度,避免出現(xian)返工(gong)和質量隱患。

  (3)嚴格執行(xing)“三檢(jian)”制度(du),在任(ren)何一(yi)個環(huan)節發現(xian)有質量(liang)隱患的,均要(yao)求相關人員立即進行(xing)整(zheng)改,整(zheng)改合格后(hou)方可(ke)進行(xing)下道工序的施工。

  4。進度控制

  5。成本控制

  6。安全管理

  (1)經常對班(ban)組負責人(ren)及(ji)工(gong)人(ren)進行安(an)(an)全教育,提高工(gong)人(ren)的安(an)(an)全意識。

  (2)施工現場(chang)懸掛安(an)全標(biao)語及警示(shi)標(biao)識,營造一(yi)個(ge)良(liang)好的安(an)全生(sheng)產(chan)氛圍。

  (3)加強安(an)全(quan)檢查頻率和力度,及時消除安(an)全(quan)隱患。

  7。資料(liao)的收(shou)集整理

  (1)及(ji)時收集(ji)各種技(ji)術資(zi)料(liao)(liao)及(ji)安全資(zi)料(liao)(liao),確保資(zi)料(liao)(liao)與進度同步。

  (2)各分部(bu)分項(xiang)工程(cheng)驗收后及時辦理簽字蓋章手續,避(bi)免資料積壓。

  (3)資料收(shou)集(ji)和整理(li)好要保(bao)管妥當,避免丟失。

  (4)竣工(gong)驗收合格后及時(shi)辦理(li)竣工(gong)備案和資料移交工(gong)作。

  8。學習培訓

  過(guo)去的一(yi)年中不(bu)斷的通(tong)過(guo)學習(xi)、培訓來(lai)提高自己。20xx年3月份(fen)通(tong)過(guo)培訓并考(kao)核合格,取(qu)得了(le)專(zhuan)職安全生產考(kao)核B證。20xx年9月參加全國一(yi)級建(jian)造(zao)師(shi)考(kao)試并通(tong)過(guo)其中的3科。

  三、工作中存在的不足及努力方向

  (一) 新規范的執(zhi)行(xing)上不熟悉(xi)

  (三)20xx年努力地方向

  1。加強學習,的(de)改(gai)進積累經驗(yan)和(he)改(gai)進方法,開展(zhan)全(quan)過(guo)程和(he)全(quan)方位的(de)項目管理工作,努力使自(zi)己成為(wei)一名高水平,復(fu)合型(xing)的(de)中高級管理人才。

  一、務實工作、自我加壓、認真工作、有得有失。

  主體(ti)施(shi)工完畢(bi)后、主要(yao)(yao)參(can)與砌體(ti)的(de)(de)(de)放(fang)線、拉結筋的(de)(de)(de)植設、及(ji)最后砌體(ti)的(de)(de)(de)驗收等。后期主要(yao)(yao)和甲方人(ren)員及(ji)監理人(ren)員做(zuo)分戶驗收、及(ji)室外污水管(guan)道的(de)(de)(de)標高抄測。泛泛的(de)(de)(de)工作崗位(wei)維護的(de)(de)(de)是一團氛圍。做(zuo)為一名新(xin)手、同(tong)樣也出(chu)現了很多(duo)的(de)(de)(de)錯誤、(樓層外飄窗(chuang)的(de)(de)(de)砌筑)造成返工、但我會汲取教訓、認真熟讀圖紙、問題(ti)考慮全面(mian)。堅決不(bu)會在(zai)讓同(tong)樣的(de)(de)(de)問題(ti)出(chu)現。

  后(hou)半年、新的工(gong)程開工(gong)、位于(yu)威海市高(gao)技(ji)區(qu)、樓座為(wei)三棟小高(gao)層(ceng)、三棟多層(ceng)及一個大車庫總面積由于(yu)開始技(ji)術人(ren)(ren)員人(ren)(ren)手緊(jin)張、相(xiang)當忙碌(liu)、雖說忙碌(liu)、但很快樂、對自己有很大的信心。因為(wei)這是我第一個從基礎(chu)來挖到最后(hou)封頂的工(gong)程、所以(yi)我很期待(dai)。

  二、工作要有責任心,合理安排工作。

  在今(jin)后的(de)施(shi)工過程中(zhong)不能一味的(de)按照圖紙(zhi)進行施(shi)工還要考慮到現場實際(ji)情況(kuang),有什么問(wen)題及時向領導(dao)匯報(bao),只有這(zhe)樣(yang)才(cai)可以減(jian)少施(shi)工問(wen)題及返工現象的(de)發生。最后,不管做什么事(shi)都應(ying)該有正確積極的(de)態度,所(suo)謂態度決定(ding)一切。

  在資料(liao)方(fang)面:按照工(gong)程的(de)形(xing)象進度及時完(wan)成(cheng)施(shi)工(gong)記錄、放線記錄、過磅記錄、見證記錄的(de)編(bian)制(zhi),配(pei)合資料(liao)員完(wan)成(cheng)檢驗批驗收(shou)記錄,并及時找駐地工(gong)程師(shi)簽字(zi)蓋章,做到了施(shi)工(gong)資料(liao)與(yu)實際施(shi)工(gong)日期相吻(wen)合,滿足了資料(liao)的(de)編(bian)制(zhi)要求(qiu)。

  二、工作中存在的問題

  1、自身方(fang)面(mian)因為(wei)經(jing)驗不(bu)(bu)(bu)(bu)足在說話、做(zuo)事方(fang)面(mian)優柔寡斷(duan),對(dui)問題考慮(lv)不(bu)(bu)(bu)(bu)夠全面(mian),盲(mang)目的(de)(de)(de)聽從施(shi)工(gong)班(ban)(ban)組(zu)的(de)(de)(de)意見沒有更清楚、沒有詳(xiang)細對(dui)事件進行(xing)(xing)分析就下結論,從而造成(cheng)了(le)不(bu)(bu)(bu)(bu)必要的(de)(de)(de)損失(shi)。在管(guan)理上:對(dui)不(bu)(bu)(bu)(bu)聽指(zhi)揮(hui)、不(bu)(bu)(bu)(bu)按要求施(shi)工(gong)的(de)(de)(de)班(ban)(ban)組(zu)沒有進行(xing)(xing)嚴厲的(de)(de)(de)懲罰(fa),久而久之個別施(shi)工(gong)班(ban)(ban)組(zu)就有了(le)僥幸(xing)的(de)(de)(de)心(xin)態(tai),至(zhi)使在后期管(guan)理工(gong)作中(zhong)出(chu)現了(le)出(chu)現管(guan)理失(shi)控,也(ye)就形成(cheng)安排(pai)工(gong)作難(nan),現場管(guan)理難(nan)的(de)(de)(de)`情況。在以后的(de)(de)(de)管(guan)理工(gong)作中(zhong)首先要明(ming)確(que)自己的(de)(de)(de)立(li)場,發(fa)揮(hui)項(xiang)(xiang)目管(guan)理人員在施(shi)工(gong)現場起的(de)(de)(de)主導(dao)作用,對(dui)施(shi)工(gong)班(ban)(ban)組(zu)做(zuo)到獎罰(fa)分明(ming),形成(cheng)絕對(dui)以項(xiang)(xiang)目部為(wei)中(zhong)心(xin)領導(dao)方(fang)法,對(dui)那些不(bu)(bu)(bu)(bu)聽指(zhi)揮(hui)的(de)(de)(de)施(shi)工(gong)班(ban)(ban)組(zu)決不(bu)(bu)(bu)(bu)心(xin)慈手軟,施(shi)行(xing)(xing)嚴打(da)、嚴抓以此來(lai)樹立(li)施(shi)工(gong)威信。

  2、公司今(jin)年在《顧(gu)(gu)客(ke)滿意(yi)(yi)(yi)的(de)監(jian)測(ce)與(yu)控(kong)制(zhi)程(cheng)序》基(ji)礎上,出臺(tai)了一個《顧(gu)(gu)客(ke)滿意(yi)(yi)(yi)度評(ping)比獎(jiang)勵辦法》,在運行《顧(gu)(gu)客(ke)滿意(yi)(yi)(yi)的(de)監(jian)測(ce)與(yu)控(kong)制(zhi)程(cheng)序》的(de)同(tong)時,充分利用激(ji)勵機制(zhi),獎(jiang)優罰劣(lie),促使各項目(mu)向業主提供優質(zhi)的(de)產品和服務(wu),使顧(gu)(gu)客(ke)滿意(yi)(yi)(yi)度不斷提高,今(jin)年1—11月份顧(gu)(gu)客(ke)滿意(yi)(yi)(yi)度平均為(wei)91.8,其(qi)中(zhong)質(zhi)量為(wei)91.65,進度為(wei)90.16,服務(wu)為(wei)92.98,安全環保為(wei)91.83,達到(dao)年初制(zhi)定的(de)不小于85分的(de)目(mu)標。

  3、通過實施《某(mou)某(mou)公(gong)司計(ji)量器(qi)具補充管(guan)(guan)理(li)辦法》,促使(shi)各(ge)項目和管(guan)(guan)理(li)計(ji)量器(qi)具的設備公(gong)司嚴格(ge)按(an)照《監視和測(ce)量裝置(zhi)的控制(zhi)程序》運行計(ji)量器(qi)具管(guan)(guan)理(li)體系,克(ke)服了(le)以前計(ji)量器(qi)具歸屬單位(wei),使(shi)用單位(wei)送檢責任(ren)不清,管(guan)(guan)理(li)混亂弊病(bing),使(shi)計(ji)量器(qi)具送檢合格(ge)率達到年初制(zhi)定的100%的要求。

  7.完成了年初計劃(hua)的(de)質量(liang)大檢查和過(guo)程(cheng)監視任務,對檢查發(fa)現的(de)問題及時下(xia)發(fa)了9個糾(jiu)正或(huo)預防措(cuo)施要(yao)求表并督促(cu)實施整改(gai)措(cuo)施。

  8.嚴格按質(zhi)量內審(shen)計劃要求,對公(gong)司機關、各(ge)常設機構所有在建工程項目部(bu)進行了例行審(shen)核。并對內審(shen)發現的(de)問題進行了通(tong)報,對審(shen)核開出的(de)51項不符合項督促改(gai)進完畢。

  二、存在的不足或需進行改進之處:

  1.質量管(guan)(guan)理新上崗人(ren)員較多的業務不(bu)熟練,還不(bu)能(neng)熟練地(di)運用各種(zhong)質量管(guan)(guan)理手段(duan)改(gai)進過程績效,有的甚至不(bu)能(neng)正確(que)填寫報表。

  2.質量體系運行(xing)有盲區,個(ge)別項目部由于質量管(guan)理(li)工作不(bu)正常,已經出(chu)現了影響結構(gou)使用(yong)功能的(de)質量問題。

  3.部分項目部還存(cun)在計(ji)量器具(ju)配置不夠和(he)檢定(ding)不符合要求的現(xian)象。

  4.不(bu)合格(ge)品(pin)不(bu)能(neng)按規(gui)定進(jin)行(xing)處置(zhi)(zhi)(zhi),大部(bu)分項目(mu)部(bu)全(quan)年都沒(mei)有不(bu)合格(ge)品(pin)的處置(zhi)(zhi)(zhi)記錄,其主要原因是認識還有誤區,不(bu)能(neng)把不(bu)合格(ge)品(pin)處置(zhi)(zhi)(zhi)作為(wei)改進(jin)質量管理工作的重要手段。

  5.溝通仍有差距,主要表現在項(xiang)目(mu)部(bu)不能按要求上報不合(he)格品的處置記錄。

  三、20xx年的工作打算:

  1.明年工作的(de)(de)(de)主導思想(xiang)是管(guan)理質量(liang)工作的(de)(de)(de)關鍵過(guo)程,管(guan)理今年存在不(bu)足的(de)(de)(de)管(guan)理過(guo)程。通(tong)過(guo)抓(zhua)各類報表的(de)(de)(de)報送(song)消除溝通(tong)上的(de)(de)(de)差距,通(tong)過(guo)不(bu)定(ding)期的(de)(de)(de)過(guo)程監視(shi)和(he)質量(liang)季度大檢(jian)查(cha)狠抓(zhua)計量(liang)器具(ju)和(he)不(bu)合格品的(de)(de)(de)處置。20xx年確定(ding)的(de)(de)(de)計量(liang)器具(ju)檢(jian)定(ding)合格率仍然為100%。

  2.根(gen)據(ju)在手工程項(xiang)目(mu)(mu)的狀況,合理(li)確定創優(you)(you)(you)目(mu)(mu)標,并(bing)按創優(you)(you)(you)計劃(hua)實施,由于(yu)沒有符合創部級優(you)(you)(you)質條(tiao)件的工程,將(jiang)重點爭取(qu)安(an)裝公司某(mou)項(xiang)目(mu)(mu)、某(mou)某(mou)項(xiang)目(mu)(mu)的市級優(you)(you)(you)良工程。

  3.通過(guo)過(guo)程的監視和測量(liang)、產品的監視和測量(liang)等程序的運行,確(que)保(bao)產品質量(liang),保(bao)證其一次交驗合格率達(da)到(dao)100%,確(que)定的質量(liang)故障(zhang)損(sun)失(shi)率仍然為2/萬以下。

  4.從年初就根據(ju)各(ge)項目具體情況規劃QC活動課題(ti),有計劃地開展(zhan)QC小(xiao)組活動,以推進新(xin)技術應用(yong)、消除質(zhi)量通病。

  5.作為體系運(yun)行牽頭部門,指導(dao)和幫助各業務系統(tong)抓好(hao)質(zhi)量體系運(yun)行工作,年內(nei)審(shen)將采取滾動審(shen)核的形(xing)式,內(nei)審(shen)覆蓋率(lv)仍然為100%,審(shen)核將關注影響質(zhi)量、環境、職(zhi)業健(jian)康(kang)安全(quan)管(guan)理(li)體系運(yun)行有效性(xing)的關鍵過程,與各個系統(tong)一起全(quan)力提高管(guan)理(li)體系運(yun)行的有效性(xing)。

  6.接(jie)受有(you)限(xian)公(gong)司工程質量監督部的(de)領導,服務基(ji)層,加強(qiang)對系統(tong)管理人員的(de)指導和監督,以提高(gao)系統(tong)的(de)辦(ban)事能力和效率。

  又到(dao)一(yi)年(nian)(nian)(nian)歲(sui)末(mo)時,xx項目部(bu)進(jin)場至今已有一(yi)年(nian)(nian)(nian)有余,而我(wo)也(ye)伴隨著(zhu)項目部(bu)的成長走(zou)過(guo)了工(gong)(gong)作的又一(yi)年(nian)(nian)(nian)。回首20xx年(nian)(nian)(nian),這(zhe)一(yi)年(nian)(nian)(nian)是緊張的一(yi)年(nian)(nian)(nian),也(ye)是充實(shi)的一(yi)年(nian)(nian)(nian)。這(zhe)一(yi)年(nian)(nian)(nian)我(wo)完成了從(cong)一(yi)個剛(gang)畢業(ye)的學(xue)生到(dao)一(yi)個路(lu)橋工(gong)(gong)作者的轉(zhuan)變,通(tong)過(guo)一(yi)年(nian)(nian)(nian)的學(xue)習(xi)與實(shi)踐,我(wo)在專(zhuan)業(ye)技術及施工(gong)(gong)管理上都有了很(hen)大的提升(sheng)。

  在經過一(yi)年(nian)的(de)施工實踐,我對施工管(guan)理(li)(li)有了自己的(de)認(ren)識,結(jie)合實際情況(kuang),對施工管(guan)理(li)(li)做如下總結(jie):

  1、按照(zhao)施工(gong)生(sheng)產計劃要求,對每月(yue)完(wan)成(cheng)的工(gong)程量做出分(fen)解,在月(yue)初向(xiang)隊伍下達生(sheng)產任務。組(zu)織施工(gong)隊各班組(zu)負責人召開會議(yi),分(fen)析該(gai)月(yue)生(sheng)產生(sheng)產中可能遇到的問題(考(kao)慮工(gong)、料、機等方面的因素(su)),及早采取(qu)有效的措施以保證施工(gong)任務的順利完(wan)成(cheng)。

  2、堅持每周(zhou)(zhou)召開(kai)一(yi)次生產例會。總(zong)結本周(zhou)(zhou)工(gong)作完(wan)成情(qing)況,分(fen)析出現的(de)問題。安(an)排下周(zhou)(zhou)的(de)工(gong)作任(ren)務。對施工(gong)計劃做必要優化,保(bao)證月生產任(ren)務的(de)完(wan)成。

  3、加強對施工(gong)質量(liang)的控(kong)制(zhi)。為每片梁建立施工(gong)檔案,記錄關于改版梁板預(yu)制(zhi)及架設過(guo)程中的所有數據(ju)。格(ge)式見附表

  4、規范施(shi)工(gong)(gong)程序。首先組織施(shi)工(gong)(gong)隊及(ji)(ji)各班(ban)組負責人召開會(hui)議,明確(que)每道工(gong)(gong)序的正(zheng)確(que)施(shi)工(gong)(gong)程序及(ji)(ji)報檢程序,強調各施(shi)工(gong)(gong)工(gong)(gong)序的質(zhi)量控(kong)制(zhi)要(yao)點,針對性(xing)地制(zhi)定相應(ying)的`處罰條例。同時(shi)對參與一線施(shi)工(gong)(gong)的工(gong)(gong)人進行安全技術(shu)交底,從根源上杜絕施(shi)工(gong)(gong)不規范的問題。

  5、加強針對(dui)隊(dui)(dui)伍的(de)(de)(de)經營活動(dong)分析(xi),階(jie)段性地對(dui)隊(dui)(dui)伍在該段時間內發(fa)生(sheng)的(de)(de)(de)費(fei)用(yong)(yong),其(qi)(qi)(qi)(qi)中(zhong)包括人(ren)工(gong)(gong),材(cai)料(liao)以(yi)及其(qi)(qi)(qi)(qi)他費(fei)用(yong)(yong)的(de)(de)(de)統計,人(ren)工(gong)(gong)的(de)(de)(de)統計將按照(zhao)日常施工(gong)(gong)中(zhong)施工(gong)(gong)隊(dui)(dui)的(de)(de)(de)實際出勤人(ren)數結(jie)合(he)每月(yue)監督工(gong)(gong)資發(fa)放(fang)來取得數據(ju)(ju);材(cai)料(liao)分析(xi)將建立材(cai)料(liao)臺帳,記錄施工(gong)(gong)中(zhong)各種材(cai)料(liao)的(de)(de)(de)計劃量(liang),到(dao)場量(liang),結(jie)合(he)其(qi)(qi)(qi)(qi)所完(wan)(wan)成的(de)(de)(de)工(gong)(gong)程(cheng)量(liang)進行材(cai)料(liao)節超分析(xi)。其(qi)(qi)(qi)(qi)他費(fei)用(yong)(yong)將通過審核施工(gong)(gong)隊(dui)(dui)資金(jin)借用(yong)(yong)情況來獲得。對(dui)于資金(jin)借用(yong)(yong)我們將嚴格審查,借款前由施工(gong)(gong)隊(dui)(dui)負責(ze)人(ren)提交資金(jin)使用(yong)(yong)計劃以(yi)及從上次(ci)借款到(dao)本(ben)次(ci)借款期間發(fa)生(sheng)費(fei)用(yong)(yong)的(de)(de)(de)票據(ju)(ju)憑證。通過上述三方面的(de)(de)(de)統計計算(suan)施工(gong)(gong)隊(dui)(dui)發(fa)生(sheng)的(de)(de)(de)總費(fei)用(yong)(yong),結(jie)合(he)其(qi)(qi)(qi)(qi)完(wan)(wan)成工(gong)(gong)程(cheng)量(liang)核算(suan)其(qi)(qi)(qi)(qi)成本(ben),分析(xi)其(qi)(qi)(qi)(qi)盈虧。

  6、建立獎罰制度(du)(du),提(ti)(ti)高管理(li)力度(du)(du)。在明(ming)確(que)各項規(gui)(gui)章制度(du)(du)及(ji)處罰條例的情(qing)況下,對(dui)(dui)違反規(gui)(gui)定的行為視情(qing)節(jie)輕(qing)重給予批(pi)評教育(yu),罰款至(zhi)清退(tui)相(xiang)關人員的處罰。對(dui)(dui)積極配(pei)合(he)項目施(shi)工,保證質(zhi)量的前提(ti)(ti)下超額完(wan)成生產任務的情(qing)況報請項目領導(dao)對(dui)(dui)其進行獎勵。

  7、抓好(hao)安(an)(an)全文明施工。安(an)(an)全無小事,在日常的(de)(de)施工管(guan)理中不斷加強工人(ren)的(de)(de)安(an)(an)全意識,培養安(an)(an)全習慣。對于(yu)存在安(an)(an)全隱患的(de)(de)部位發(fa)現(xian)后(hou)及時下(xia)發(fa)書面通(tong)知限期整改。安(an)(an)全工作(zuo)要責(ze)任到人(ren),避免相互推脫、扯皮(pi)的(de)(de)現(xian)象。

  8、階段(duan)性地對自身工(gong)作(zuo)進行總結(jie)。總結(jie)一(yi)段(duan)時間(jian)內工(gong)作(zuo)的(de)(de)得失,提出下一(yi)步工(gong)作(zuo)的(de)(de)重點與(yu)目標。

  管(guan)理最主要的(de)是落實(shi)(shi),要通過(guo)管(guan)理確實(shi)(shi)提高工(gong)(gong)(gong)程質量(liang)、規范施(shi)工(gong)(gong)(gong)程序、加快(kuai)施(shi)工(gong)(gong)(gong)進(jin)度。回顧20xx年的(de)工(gong)(gong)(gong)作(zuo)(zuo),在(zai)落實(shi)(shi)管(guan)理方面確實(shi)(shi)存在(zai)著很大的(de)欠缺,導致了(le)預(yu)制場(chang)施(shi)工(gong)(gong)(gong)隊施(shi)工(gong)(gong)(gong)隨(sui)意(yi)性較大,多次出現不通知、不報檢私自施(shi)工(gong)(gong)(gong)的(de)情況(kuang)。在(zai)以后的(de)工(gong)(gong)(gong)作(zuo)(zuo)中將以落實(shi)(shi)管(guan)理作(zuo)(zuo)為(wei)工(gong)(gong)(gong)作(zuo)(zuo)重點(dian),明確管(guan)理制度,規范施(shi)工(gong)(gong)(gong)程序。嚴格(ge)要求(qiu),杜絕此(ci)類(lei)市事件再次發生。真正(zheng)做到“熱情服務,同步指導,嚴格(ge)管(guan)理”確實(shi)(shi)履(lv)行好(hao)自己(ji)的(de)職責。

  自項目開工(gong)(gong)以來,我(wo)一直在現(xian)場負責施(shi)(shi)工(gong)(gong)生(sheng)產,工(gong)(gong)作中出現(xian)過(guo)問(wen)題(ti)有過(guo)失(shi)誤(wu)(wu),如(ru)施(shi)(shi)工(gong)(gong)錯誤(wu)(wu)、進度滯后等(deng)。總結原因,問(wen)題(ti)大多是由于我(wo)們本身責任心差,計劃性不強(qiang),安(an)排(pai)落實不到位等(deng)造成的(de)。現(xian)綜合(he)以往的(de)經歷和所聞所見對于工(gong)(gong)程的(de)現(xian)場施(shi)(shi)工(gong)(gong)管理(li)談(tan)談(tan)以下幾點:

  第一、技術方面:

  第二、材料的管理:

  1、材(cai)(cai)料計(ji)劃:以施工計(ji)劃為基礎(chu),依照(zhao)設(she)計(ji)圖(tu)紙制定(ding)材(cai)(cai)料計(ji)劃。材(cai)(cai)料計(ji)劃表必須將所需材(cai)(cai)料的(de)數量、品牌、規格、使用部位等一(yi)一(yi)標識(shi)清楚,尺寸、材(cai)(cai)質(zhi)等必須一(yi)次到(dao)位(必須留底,以備日后(hou)核查(cha)),避免訂購材(cai)(cai)料與現場要求(qiu)不符,而(er)影響工程進度。

  3、材(cai)料(liao)(liao)(liao)的(de)使用追蹤、盤(pan)(pan)點:現場要(yao)(yao)按照(zhao)施工需要(yao)(yao)對(dui)發放材(cai)料(liao)(liao)(liao)進行追蹤,并加強現場管理,以提高周(zhou)轉材(cai)料(liao)(liao)(liao)的(de)周(zhou)轉次數,避(bi)免(mian)材(cai)料(liao)(liao)(liao)丟失(shi)、浪費,特別是要(yao)(yao)對(dui)鋼筋配料(liao)(liao)(liao)、下料(liao)(liao)(liao)等環節嚴(yan)格(ge)控制。對(dui)于材(cai)料(liao)(liao)(liao)的(de)庫(ku)存量,要(yao)(yao)定時盤(pan)(pan)點,并對(dui)各種材(cai)料(liao)(liao)(liao)按相關(guan)要(yao)(yao)求分類(lei)堆放整齊,易(yi)燃品,易(yi)潮(chao)品均需采取相應的(de)防火防潮(chao)保(bao)護措施。

  第三、進度和質量方面:

  工(gong)程質量(liang)(liang)能否得于保(bao)證,主要的(de)是一(yi)(yi)定(ding)要嚴格(ge)按(an)照(zhao)相關的(de)規范和(he)有關標準的(de)要求來完成每一(yi)(yi)工(gong)序,嚴禁偷工(gong)減料(liao),敷衍了事。現(xian)場要依據(ju)圖紙(zhi)按(an)照(zhao)規范嚴格(ge)控制,必須貫徹執行“三(san)檢(jian)”制,即自檢(jian)、專檢(jian)、聯檢(jian),發現(xian)問(wen)題及時整改。施工(gong)中認真校核數(shu)據(ju)(標高、尺寸等),把好最后一(yi)(yi)道(dao)關,驗收合格(ge)后方允許(xu)進入下一(yi)(yi)道(dao)工(gong)序,確保(bao)整個工(gong)程的(de)質量(liang)(liang)。

  第四、人員管理的問題:

  第五、安全文明施工的方面:

  回顧這(zhe)五個(ge)月(yue)的(de)(de)(de)工(gong)(gong)(gong)作(zuo),我(wo)(wo)(wo)學到(dao)了(le)(le)很(hen)多,一(yi)方面在(zai)現(xian)(xian)(xian)場(chang)(chang)(chang)施(shi)(shi)(shi)(shi)工(gong)(gong)(gong)管理(li)這(zhe)一(yi)工(gong)(gong)(gong)作(zuo)領(ling)域,我(wo)(wo)(wo)認真(zhen)參(can)與每一(yi)次的(de)(de)(de)地(di)形整理(li)、施(shi)(shi)(shi)(shi)工(gong)(gong)(gong)放線、苗木(mu)栽(zai)植等(deng)工(gong)(gong)(gong)作(zuo),掌握了(le)(le)現(xian)(xian)(xian)場(chang)(chang)(chang)施(shi)(shi)(shi)(shi)工(gong)(gong)(gong)環(huan)節的(de)(de)(de)工(gong)(gong)(gong)作(zuo)流(liu)程(cheng)以及(ji)現(xian)(xian)(xian)場(chang)(chang)(chang)施(shi)(shi)(shi)(shi)工(gong)(gong)(gong)員的(de)(de)(de)基本職(zhi)責。在(zai)這(zhe)段(duan)時間的(de)(de)(de)綠(lv)化現(xian)(xian)(xian)場(chang)(chang)(chang)施(shi)(shi)(shi)(shi)工(gong)(gong)(gong)中(zhong),通過向師傅們學習現(xian)(xian)(xian)場(chang)(chang)(chang)施(shi)(shi)(shi)(shi)工(gong)(gong)(gong)經驗(yan),我(wo)(wo)(wo)認真(zhen)從事現(xian)(xian)(xian)場(chang)(chang)(chang)施(shi)(shi)(shi)(shi)工(gong)(gong)(gong),在(zai)現(xian)(xian)(xian)場(chang)(chang)(chang)施(shi)(shi)(shi)(shi)工(gong)(gong)(gong)管理(li)方面取得了(le)(le)較大進步。從現(xian)(xian)(xian)場(chang)(chang)(chang)施(shi)(shi)(shi)(shi)工(gong)(gong)(gong)操作(zuo)的(de)(de)(de)環(huan)節中(zhong)我(wo)(wo)(wo)更(geng)好(hao)的(de)(de)(de)領(ling)略了(le)(le)不同(tong)方案達到(dao)的(de)(de)(de)不同(tong)效果,對(dui)方案設計有了(le)(le)更(geng)好(hao)的(de)(de)(de)體會(hui)。另一(yi)方面,在(zai)資料的(de)(de)(de)管理(li)與審(shen)批(pi)工(gong)(gong)(gong)作(zuo)中(zhong),我(wo)(wo)(wo)掌握了(le)(le)預算、合(he)同(tong)、驗(yan)收等(deng)流(liu)程(cheng)制度(du),并且完成了(le)(le)20xx年下半年該完成的(de)(de)(de)資料審(shen)批(pi)。

  對于工(gong)作(zuo)(zuo)流(liu)程,因為自己(ji)工(gong)作(zuo)(zuo)時間不長,對工(gong)作(zuo)(zuo)的(de)了解(jie)并不十(shi)分透(tou)徹,因此僅提一點自己(ji)的(de)看法,個人(ren)認為綠化與(yu)配套的(de)施工(gong)流(liu)程銜接不是很順暢,偶爾會出現(xian)(xian)苗(miao)木(mu)栽植完(wan)成(cheng)后(hou)(hou)需要挖溝(gou)埋(mai)管的(de)現(xian)(xian)象,對苗(miao)木(mu)的(de)成(cheng)活率(lv)以及綠化效果產生影(ying)響,在今后(hou)(hou)的(de)工(gong)作(zuo)(zuo)流(liu)程中(zhong)應該多協調溝(gou)通,理順施工(gong)工(gong)序,避免這(zhe)類現(xian)(xian)象的(de)發生。

  2、工作中的不足

  通過這五個月的(de)工(gong)作(zuo),我的(de)能力(li)得到了提升,但是也(ye)發現(xian)了一些不足(zu)之處,雖然對(dui)施工(gong)過程很熟悉,但是在實際工(gong)作(zuo)中,對(dui)于工(gong)程的(de)控(kong)制并(bing)不是很理想。在一些問題上自己的(de)思考仍有欠缺,看待問題不是很全面(mian),并(bing)且對(dui)于工(gong)程的(de)了解(jie)不全面(mian),出現(xian)問題時自己不能獨立作(zuo)出回答。

  3、20xx年目標計劃

  對于即將到來的(de)20xx年我希望(wang)可以通過自身努力彌(mi)補不(bu)足之處,取得更大的(de)進步。

  1、要學習同事認真、嚴謹的'工(gong)作(zuo)態度,提(ti)高(gao)自己的工(gong)作(zuo)能力,對(dui)于每一份(fen)工(gong)作(zuo),不論工(gong)作(zuo)大小,都要優秀、保質保量的完成。

  2、增強(qiang)專業(ye)知識的學習,多看、多學相關知識,放(fang)寬(kuan)眼界開(kai)闊思(si)維,提高自己的專業(ye)修養。

  3、更加(jia)詳細的做工(gong)作記(ji)錄,合(he)理(li)安排時間,讓工(gong)作變得更加(jia)條(tiao)理(li)化,并且分析自己每天工(gong)作中的不足之處并加(jia)以改正。

  4、認真做好(hao)自己的職(zhi)業規劃,朝著目(mu)標(biao)努(nu)力,更好(hao)地實現自身(shen)價值。

  經過這五個月的工(gong)作,我(wo)感覺自(zi)己需(xu)要學習和提升的地(di)方(fang)還有(you)很多(duo),在接(jie)下來的工(gong)作中(zhong)我(wo)會(hui)更加努(nu)力(li),以更加飽滿的熱情對(dui)待工(gong)作,不(bu)斷積累經驗(yan)和教訓,提高自(zi)己的工(gong)作能力(li),實(shi)現自(zi)我(wo)價(jia)值。

  2、資(zi)料(liao)管(guan)理在資(zi)料(liao)方(fang)面:按照工(gong)程的(de)形象進(jin)度及(ji)時(shi)完(wan)成施工(gong)記(ji)(ji)錄(lu)、放線記(ji)(ji)錄(lu)、過磅記(ji)(ji)錄(lu)、見證記(ji)(ji)錄(lu)的(de)編制(zhi)(zhi),配合(he)(he)資(zi)料(liao)員完(wan)成檢驗批驗收記(ji)(ji)錄(lu),并及(ji)時(shi)找(zhao)駐地工(gong)程師簽(qian)字蓋章,做到了(le)施工(gong)資(zi)料(liao)與實(shi)際施工(gong)日期相吻合(he)(he),滿足了(le)資(zi)料(liao)的(de)編制(zhi)(zhi)要求。

  二、工作中存在的問題

  1、自身(shen)方(fang)面(mian)因(yin)為(wei)經驗不(bu)足在(zai)說話、做(zuo)事(shi)方(fang)面(mian)優柔(rou)寡斷,對問題(ti)考(kao)慮(lv)不(bu)夠全(quan)面(mian),盲目(mu)的(de)(de)(de)(de)聽從施(shi)(shi)工(gong)(gong)(gong)(gong)班(ban)組的(de)(de)(de)(de)意見沒有更清(qing)楚、沒有詳細對事(shi)件進行(xing)分析就下結論,從而造成了(le)(le)不(bu)必(bi)要的(de)(de)(de)(de)損失。在(zai)管(guan)(guan)(guan)(guan)理(li)(li)上:對不(bu)聽指揮(hui)、不(bu)按(an)要求施(shi)(shi)工(gong)(gong)(gong)(gong)的(de)(de)(de)(de)班(ban)組沒有進行(xing)嚴厲(li)的(de)(de)(de)(de)懲罰,久(jiu)而久(jiu)之(zhi)個(ge)別(bie)施(shi)(shi)工(gong)(gong)(gong)(gong)班(ban)組就有了(le)(le)僥幸的(de)(de)(de)(de)心(xin)態(tai),至(zhi)使在(zai)后期管(guan)(guan)(guan)(guan)理(li)(li)工(gong)(gong)(gong)(gong)作(zuo)中(zhong)出(chu)現(xian)(xian)(xian)了(le)(le)出(chu)現(xian)(xian)(xian)管(guan)(guan)(guan)(guan)理(li)(li)失控,也就形成安排工(gong)(gong)(gong)(gong)作(zuo)難,現(xian)(xian)(xian)場管(guan)(guan)(guan)(guan)理(li)(li)難的(de)(de)(de)(de)情況。在(zai)以(yi)(yi)后的(de)(de)(de)(de)管(guan)(guan)(guan)(guan)理(li)(li)工(gong)(gong)(gong)(gong)作(zuo)中(zhong)首先(xian)要明確自己(ji)的(de)(de)(de)(de)立場,發(fa)揮(hui)項目(mu)管(guan)(guan)(guan)(guan)理(li)(li)人員在(zai)施(shi)(shi)工(gong)(gong)(gong)(gong)現(xian)(xian)(xian)場起的(de)(de)(de)(de)主導作(zuo)用,對施(shi)(shi)工(gong)(gong)(gong)(gong)班(ban)組做(zuo)到獎罰分明,形成絕對以(yi)(yi)項目(mu)部為(wei)中(zhong)心(xin)領導方(fang)法,對那些不(bu)聽指揮(hui)的(de)(de)(de)(de)施(shi)(shi)工(gong)(gong)(gong)(gong)班(ban)組決不(bu)心(xin)慈(ci)手軟,施(shi)(shi)行(xing)嚴打(da)、嚴抓以(yi)(yi)此來樹立施(shi)(shi)工(gong)(gong)(gong)(gong)威(wei)信。

  工(gong)程管理(li)工(gong)作(zuo)(zuo)總結范(fan)文(wen) xx年在(zai)公(gong)司領導的正確領導和各(ge)基(ji)層單位的大力支持(chi)下,在(zai)有限公(gong)司系統部門(men)的指導下,工(gong)程質量(liang)(liang)部門(men)在(zai)工(gong)程質量(liang)(liang)監督、群眾性QC小組活動、質量(liang)(liang)創優、新(xin)開(kai)工(gong)項(xiang)目策劃等(deng)方面作(zuo)(zuo)了一(yi)(yi)定(ding)的工(gong)作(zuo)(zuo),也取(qu)得(de)了一(yi)(yi)些成績,但(dan)仍(reng)然存在(zai)不(bu)足之處(chu),我們將(jiang)通(tong)過(guo)總結和數據(ju)分析,找出工(gong)作(zuo)(zuo)中存在(zai)的不(bu)足在(zai)今后的工(gong)作(zuo)(zuo)中繼續完善和改進(jin)。

  一、質量目標全面完成,工程質量基本受控。

  1、通過(guo)《產品的(de)監視和測(ce)(ce)量(liang)程(cheng)序(xu)》、《過(guo)程(cheng)的(de)績效監測(ce)(ce)和測(ce)(ce)量(liang)程(cheng)序(xu)》等程(cheng)序(xu)的(de)運行,今年1—xx月份竣(jun)工(gong)單位工(gong)程(cheng)21項(xiang),均保證了一次交驗(yan)合格(ge)(ge),達(da)到(dao)了年初制(zhi)定的(de)一次交驗(yan)合格(ge)(ge)率100%的(de)目標(biao)。

  2、公司今(jin)年在(zai)《顧客(ke)滿(man)(man)意的(de)(de)監(jian)(jian)測(ce)與控制(zhi)程(cheng)(cheng)序》基(ji)礎上,出臺了一(yi)個《顧客(ke)滿(man)(man)意度評比(bi)獎勵(li)辦法》,在(zai)運行《顧客(ke)滿(man)(man)意的(de)(de)監(jian)(jian)測(ce)與控制(zhi)程(cheng)(cheng)序》的(de)(de)同時,充分(fen)(fen)利用(yong)激(ji)勵(li)機制(zhi),獎優罰劣,促使(shi)(shi)各(ge)項目向(xiang)業主(zhu)提供(gong)優質(zhi)的(de)(de)產品和服(fu)(fu)務(wu),使(shi)(shi)顧客(ke)滿(man)(man)意度不斷提高,今(jin)年1—xx月份(fen)顧客(ke)滿(man)(man)意度平(ping)均為(wei)91.8,其中質(zhi)量為(wei)91.65,進度為(wei)90.16,服(fu)(fu)務(wu)為(wei)92.98,安(an)全環保為(wei)91.83,達到年初(chu)制(zhi)定的(de)(de)不小于85分(fen)(fen)的(de)(de)目標。

  3、通過(guo)實(shi)施《某(mou)某(mou)公(gong)司計(ji)(ji)量(liang)器具補充管(guan)理(li)辦法》,促使(shi)各項目和(he)管(guan)理(li)計(ji)(ji)量(liang)器具的(de)設備公(gong)司嚴格按(an)照《監視和(he)測(ce)量(liang)裝置(zhi)的(de)控制(zhi)程序》運行計(ji)(ji)量(liang)器具管(guan)理(li)體系,克服了以前計(ji)(ji)量(liang)器具歸屬(shu)單位(wei),使(shi)用單位(wei)送(song)檢責任不清,管(guan)理(li)混亂(luan)弊病,使(shi)計(ji)(ji)量(liang)器具送(song)檢合(he)格率達到(dao)年初制(zhi)定的(de)100%的(de)要(yao)求。

  4、公(gong)司通過運行《改進及糾正和預(yu)防措施(shi)控制程序(xu)》,利用群眾性QC小組活(huo)動(dong)消除(chu)質(zhi)(zhi)量(liang)(liang)(liang)通病,改進工藝流程,通過鏡面砼、回轉窯筒體焊接技(ji)術攻關活(huo)動(dong),鋼筋直螺紋連接、預(yu)應力貓索方格梁(liang)邊坡(po)支護現場(chang)管理等一系列QC活(huo)動(dong),實施(shi)《改進及糾正和預(yu)防措施(shi)控制程序(xu)》,使工程實體質(zhi)(zhi)量(liang)(liang)(liang)穩步提高,降低質(zhi)(zhi)量(liang)(liang)(liang)故(gu)障,今年(nian)公(gong)司上報質(zhi)(zhi)量(liang)(liang)(liang)故(gu)障損失(shi)不到5000元,達(da)到年(nian)初制定質(zhi)(zhi)量(liang)(liang)(liang)故(gu)障損失(shi)不超過2/萬的質(zhi)(zhi)量(liang)(liang)(liang)目標。

  5、積極(ji)推廣新技術,公司(si)上下有(you)計劃(hua)地開展(zhan)創優工(gong)作(zuo),在去年取(qu)得(de)(de)7項(xiang)(xiang)(xiang)市(shi)級2項(xiang)(xiang)(xiang)省級優質(zhi)工(gong)程(cheng)的基礎上,今年又(you)取(qu)得(de)(de)某(mou)某(mou)鋁(lv)廠(chang)220KV配電(dian)裝(zhuang)置及硅(gui)整流所工(gong)程(cheng)、電(dian)解煙氣凈化回(hui)收系統工(gong)程(cheng)兩項(xiang)(xiang)(xiang)部級優質(zhi)工(gong)程(cheng)和某(mou)某(mou)車場、某(mou)某(mou)電(dian)廠(chang)三項(xiang)(xiang)(xiang)市(shi)級優質(zhi)工(gong)程(cheng),超額(e)完成年初制定的'一(yi)部優,二市(shi)優的創優計劃(hua)。

  6、通(tong)過有限公司(si)對(dui)工(gong)(gong)(gong)程(cheng)(cheng)項目(mu)(mu)(mu)(mu)前(qian)(qian)期(qi)策(ce)劃(hua)工(gong)(gong)(gong)作的(de)(de)(de)(de)管理和(he)推進(jin),目(mu)(mu)(mu)(mu)前(qian)(qian)公司(si)上下已經清楚地(di)(di)認(ren)識到(dao)工(gong)(gong)(gong)程(cheng)(cheng)項目(mu)(mu)(mu)(mu)實施的(de)(de)(de)(de)前(qian)(qian)期(qi)策(ce)劃(hua)工(gong)(gong)(gong)作是(shi)搞好項目(mu)(mu)(mu)(mu)管理的(de)(de)(de)(de)重(zhong)(zhong)(zhong)要前(qian)(qian)提,鑒于此,今年公司(si)在制(zhi)定年初質量(liang)目(mu)(mu)(mu)(mu)標(biao)的(de)(de)(de)(de)時候,把工(gong)(gong)(gong)程(cheng)(cheng)項目(mu)(mu)(mu)(mu)前(qian)(qian)期(qi)策(ce)劃(hua)覆蓋率100%作為一項重(zhong)(zhong)(zhong)要的(de)(de)(de)(de)工(gong)(gong)(gong)作目(mu)(mu)(mu)(mu)標(biao),今年公司(si)通(tong)過領導牽頭,機(ji)關各部門與項目(mu)(mu)(mu)(mu)管理班子共同對(dui)廣西某(mou)鋁廠,江蘇某(mou)鋼(gang)廠等項目(mu)(mu)(mu)(mu)全面(mian)細(xi)致地(di)(di)進(jin)行了工(gong)(gong)(gong)程(cheng)(cheng)前(qian)(qian)期(qi)策(ce)劃(hua),策(ce)劃(hua)小組還進(jin)駐現場(chang)協助項目(mu)(mu)(mu)(mu)完成工(gong)(gong)(gong)程(cheng)(cheng)的(de)(de)(de)(de)前(qian)(qian)期(qi)準備工(gong)(gong)(gong)作,其較(jiao)重(zhong)(zhong)(zhong)要的(de)(de)(de)(de)效(xiao)果是(shi)使(shi)項目(mu)(mu)(mu)(mu)的(de)(de)(de)(de)資(zi)源配置科學(xue)合理,通(tong)過前(qian)(qian)期(qi)策(ce)劃(hua)項目(mu)(mu)(mu)(mu)實施方案(an)的(de)(de)(de)(de)運行,使(shi)公司(si)今年內在建工(gong)(gong)(gong)程(cheng)(cheng)的(de)(de)(de)(de)顧(gu)客滿意(yi)度達到(dao)了前(qian)(qian)所未有的(de)(de)(de)(de)新高,某(mou)某(mou)某(mou)項目(mu)(mu)(mu)(mu)后續任務的(de)(de)(de)(de)承接(jie)比第一個合同翻了幾番(fan),真(zhen)正(zheng)做到(dao)了以(yi)現場(chang)保市場(chang)的(de)(de)(de)(de)經營管理策(ce)略,其成果是(shi)顯而易(yi)見(jian)的(de)(de)(de)(de)。

  7.完成了年初計劃的(de)質量大檢查和過程監視任務(wu),對檢查發現的(de)問題及時下發了9個(ge)糾正或預防措(cuo)施要求(qiu)表(biao)并督促(cu)實施整改措(cuo)施。

  8.嚴格(ge)按(an)質量內(nei)審(shen)(shen)計劃要求,對公司(si)機(ji)關、各常設機(ji)構(gou)所(suo)有在建工程項目部進行(xing)了例行(xing)審(shen)(shen)核(he)。并對內(nei)審(shen)(shen)發現的(de)問題進行(xing)了通報(bao),對審(shen)(shen)核(he)開(kai)出的(de)51項不(bu)符合項督促改進完(wan)畢。

  二、存在的不足或需進行改進之處:

  1.質量(liang)管理(li)新上崗人(ren)員(yuan)較多的(de)業務不(bu)熟練(lian),還不(bu)能(neng)熟練(lian)地運用各種質量(liang)管理(li)手段改(gai)進過程(cheng)績效,有的(de)甚至不(bu)能(neng)正確(que)填(tian)寫報表。

  2.質量(liang)體系運(yun)行有(you)盲區,個(ge)別項(xiang)目部由于質量(liang)管理工作(zuo)不正常(chang),已經出現了影響結(jie)構使(shi)用功能(neng)的質量(liang)問題(ti)。

  3.部分項目部還存(cun)在計量器具(ju)配置不夠和(he)檢定不符合要求的現(xian)象。

  4.不(bu)合(he)格品(pin)不(bu)能按規定進行處(chu)(chu)置,大部分(fen)項目部全年都沒有不(bu)合(he)格品(pin)的處(chu)(chu)置記錄(lu),其(qi)主(zhu)要原因是認識還有誤區,不(bu)能把(ba)不(bu)合(he)格品(pin)處(chu)(chu)置作為改進質量(liang)管理工作的重(zhong)要手段(duan)。

  5.溝(gou)通仍有(you)差(cha)距,主要(yao)表現在(zai)項目部不(bu)能按要(yao)求上報不(bu)合格品的處置記錄。

  三、xx年的工作打算:

  1.明年工(gong)作的(de)主導思想是管理質量工(gong)作的(de)關鍵過(guo)程,管理今(jin)年存在不(bu)(bu)足的(de)管理過(guo)程。通過(guo)抓各類報表的(de)報送消除溝通上的(de)差(cha)距,通過(guo)不(bu)(bu)定(ding)期的(de)過(guo)程監(jian)視和(he)質量季度大檢(jian)查狠抓計量器具和(he)不(bu)(bu)合格品(pin)的(de)處(chu)置。xx年確定(ding)的(de)計量器具檢(jian)定(ding)合格率仍然(ran)為100%。

  2.根據在(zai)手工程(cheng)項目的(de)(de)狀況,合理確(que)定創(chuang)優目標,并(bing)按創(chuang)優計劃實施,由于沒有符合創(chuang)部級優質條(tiao)件的(de)(de)工程(cheng),將重點爭取安裝公司某(mou)項目、某(mou)某(mou)項目的(de)(de)市級優良(liang)工程(cheng)。

  3.通過(guo)過(guo)程的(de)監視(shi)(shi)和(he)(he)測(ce)量(liang)、產品的(de)監視(shi)(shi)和(he)(he)測(ce)量(liang)等程序的(de)運行,確保(bao)產品質(zhi)量(liang),保(bao)證其一次(ci)交驗合格率達到100%,確定的(de)質(zhi)量(liang)故(gu)障損失率仍(reng)然為2/萬以下。

  4.從(cong)年初就根據各項目(mu)具(ju)體情況規劃QC活(huo)動課題(ti),有計劃地開展(zhan)QC小組活(huo)動,以推進(jin)新技(ji)術(shu)應用(yong)、消除質(zhi)量通病。

  5.作為體(ti)系(xi)(xi)運(yun)行(xing)(xing)牽頭部門,指導和幫助各(ge)業務系(xi)(xi)統抓好質(zhi)量體(ti)系(xi)(xi)運(yun)行(xing)(xing)工作,年內審(shen)將采取滾動審(shen)核的形式,內審(shen)覆(fu)蓋(gai)率仍然(ran)為100%,審(shen)核將關注影響(xiang)質(zhi)量、環境、職業健康(kang)安全管理體(ti)系(xi)(xi)運(yun)行(xing)(xing)有(you)(you)效性的關鍵過程,與各(ge)個系(xi)(xi)統一起全力提高管理體(ti)系(xi)(xi)運(yun)行(xing)(xing)的有(you)(you)效性。

  6.接受有(you)限(xian)公司工程質量監督部的領導(dao),服務基層(ceng),加強對系統(tong)管理人員的指導(dao)和(he)監督,以提高系統(tong)的辦事能力和(he)效(xiao)率。
